End-to-End ERP Transformation for a Leading Kenyan FMCG Brand 

About the Client

Our client is one of Kenya's leading Fast-Moving Consumer Goods (FMCG) manufacturers. The company produces a diverse range of products, including biscuits, rice, cereal, snacks, pasta, pulses, and cakes. As a major player in the Kenyan FMCG sector, they serve through multiple channels, including modern trade, general trade, and export markets. With ambitious expansion plans and growing operational complexity, the company recognized the need to modernize its business processes through a unified, integrated ERP system.

Challenges They Faced

Our client was facing significant operational inefficiencies that threatened to hinder its growth trajectory: 

Fragmented Master Data Management: Data of customer, supplier, and item masters were scattered across excel spreadsheets and a retail intelligence solution, with no centralized approval workflows. This resulted in duplication, inconsistent naming conventions, and missing critical attributes that hampered operational efficiency. 

Disorganized Sales and Dispatch Processes: Orders flowing through these systems lacked essential scheme details, forcing teams to apply promotional schemes manually, an error-prone and time-consuming process. The system was vulnerable to duplicate orders; weighbridge data required manual capture causing reconciliation issues, and invoice generation through ETR was a major bottleneck. 

Inefficient Purchase and Inventory Controls: The procurement process lacked standardization, with purchase requisitions not uniformly used across the organization. Quality control processes relied on paper-based manual systems, and goods receipt notes were not integrated with weighbridge operations, increasing the risk of errors. Warehouse operations were siloed, and batch management needed significant improvement. 

Production Planning Limitations: Multi-stage production processes did not have system-driven planning capabilities. Bill of Materials (BOM) management and resource allocation were done manually, creating inefficiencies and providing limited visibility into production. 

Limited Financial Visibility: Managing withholding tax was manual and error-prone. The company had no aging reports, budgeting systems, or branch-wise accounting capabilities. Reconciling sales returns with inventory was particularly challenging, impacting financial accuracy. 

How VC ERP Consulting Helped

VC ERP Consulting partnered with the client to implement SAP Business One, with an Accelerated Implementation Program (AIP) methodology.  

Unified Master Data Management: We centralized all customer, supplier, and product data with strict approval workflows. Channel segmentation, comprehensive supplier categorization and product classification systems were established to consolidate the fragmented information. 

Streamlined Sales and Dispatch Operations: The retail intelligence solution was integrated with SAP for seamless order processing and automated complex promotional schemes through the VC ERP Scheme Management Add-on. Dispatch planning was aligned- Weighbridge integration was implemented to eliminate manual data entry, and ETR invoice posting was fully automated with accurate withholding tax calculations. 

End-to-End Procurement Transformation: We established complete procurement workflows with multi-level approvals and quality control integration. The VC ERP Quality Control Add-on replaced the paper-based QC processes, enabling batch-level tracking, rejection handling, and automated warehouse movements post-approval. 

Production and Inventory Control: BOMs were configured for all finished goods, and production planning was systematized through Production Orders. Warehouses were configured across the value chain, enabling minimum stock alerts to prevent understocking or overstocking, batch management, and full traceability. Fleet and Plant Management Add-ons delivered comprehensive asset maintenance capabilities. 

Financial Control and Compliance: Branch accounting and multi-dimensional cost accounting were enabled to provide granular financial visibility. Automated tax calculations and streamlined sales returns processes ensured accurate financial reconciliation and compliance. 

Smart Automation and Integration: We developed innovative solutions like RPA-driven automation for supermarket order uploads, real-time weighbridge integration, and logistics platform integration for end-to-end delivery tracking. Intelligent alerts were configured across the system for critical business events. 

In addition to implementation, we migrated data, configured role-based access, and conducted comprehensive user training to ensure smooth adoption across all departments. 

Business Value We Delivered

Operational Efficiency: Sales order validation and scheme application time was significantly reduced. Dispatch operations became faster with weighbridge integration. Centralized QC reduced errors and accelerated approval cycles. 

Financial Accuracy: Precise VAT, WHT, and ETR posting improved regulatory compliance. AP/AR reconciliation through bank integration became faster and accurate. Automated budgeting and cost allocation provided better financial control and visibility. 

Inventory Accuracy: Real-time tracking of raw materials across warehouses eliminated blind spots. Accurate batch allocation and traceability ensured product quality and regulatory compliance. Working capital reduction, systematic shelf-life management, and FIFO enforcement minimized wastage and ensured timely material utilization.   

Sales and Customer Experience: Supermarket orders were processed faster through automation. Promotional pricing became accurate and consistent. Insights on outstanding credit reduced bad debt risk and improved customer relationship. 

Leadership Visibility: Power BI dashboards were deployed across various business functions, enabling accelerated executive decision-making through data-driven insights. 

High User Adoption: High user adoption was ensured through continuous training and hands-on post-go-live support, enabling sustainable and scalable business growth.
